Before signature

  • Name an executive sponsor, operational owner, clinical owner, privacy lead and technical lead.
  • Map current workflow, failure points, volumes and baseline measures.
  • Complete clinical, privacy, security, legal and integration review for the exact configuration.
  • Write down scope, migration, interfaces, acceptance criteria, rollback, support and exit.

Configure and test safely

Test French and English journeys, permissions, exceptions, audit logs, duplicate handling, downtime and recovery. Reconcile migrated data and interface outputs. A demonstration is not acceptance testing.

Pilot with a decision gate

Limit the pilot by site, role, workflow and date. Record incidents, workarounds, staff time, patient impact and adoption. Decide in advance which results lead to expand, revise or stop. Preserve human verification and a fallback for AI workflows.

Train and stabilize by role

Each role needs a normal workflow, exception workflow, escalation route and support owner. Review quality, time, incidents, access, costs and benefits at 30, 60 and 90 days. Close temporary access and transfer configuration and vendor management to named owners.
